Shigeo Shingo began teaching industrial engineering methods to Toyota supervisors and engineers, helping spread structured problem-solving on the shop floor. This long teaching relationship provided a setting where practical methods like faster changeovers and mistake-proofing could be tested and refined over time. His work connected day-to-day production problems to broader goals like quality and just-in-time flow.
Shingo’s improvement work expanded in large-scale manufacturing settings, where downtime and changeovers were costly. Experience in heavy industry helped him develop a more systematic approach to observing work, separating steps, and redesigning methods to reduce wasted time. These lessons later transferred into automotive and electronics production.
Shingo introduced an early mistake-proofing device during an electric switch assembly process at Yamada Electric. A simple tray system made missing parts visible immediately, helping workers correct errors before they became defects. This case became a widely cited example of designing processes to prevent human mistakes from reaching customers.
During the 1960s, Shingo applied the idea of mistake-proofing more broadly in manufacturing and the term poka-yoke became associated with these methods. The focus was not on blaming workers for errors, but on changing the process so errors are detected or prevented immediately. This shift supported the lean goal of building quality into the process rather than relying on end-of-line inspection.
Shingo worked with Toyota on reducing die change (press setup) times, a major barrier to smaller batches and smoother flow. This work pushed beyond general “work harder” expectations and instead examined the setup process step by step. The effort helped connect setup reduction directly to just-in-time production needs.
A critical SMED idea was clarifying which setup steps require the machine to be stopped (internal) and which can be done while it runs (external). By separating and re-planning work, teams could move tasks out of downtime and cut changeover time sharply. This distinction became a central method for later SMED training and implementation.
Toyota demonstrated that press die changeovers could be reduced to a single-digit number of minutes, proving that long setups were not unavoidable. This milestone supported smaller lot sizes and faster response to changing demand. It also strengthened the link between setup reduction and just-in-time manufacturing.
As poka-yoke practices expanded, Shingo emphasized catching errors at the source—where the work happens—rather than sorting defects afterward. This approach helped shift quality work from specialized inspectors to everyday production processes. It reinforced a lean principle: quality should be built in through design and standard work.
By around 1980, Shingo’s long period of teaching and advising at Toyota was ending. Over roughly 25 years, his training helped make improvement skills more common among supervisors and engineers. This created a foundation for Toyota and others to continue spreading setup reduction and mistake-proofing as part of lean production.
Shingo’s SMED approach was consolidated into a clear system that others could study and apply outside Toyota. The method emphasized practical steps like separating internal and external setup, converting internal to external where possible, and simplifying remaining steps. Publishing the approach helped spread setup reduction as a core lean tool internationally.
Shingo’s Zero Quality Control (English edition) presented source inspection and poka-yoke as a practical system for preventing defects. By framing mistake-proofing as a management and design problem, the book helped organizations move from detecting defects to preventing them. This publication helped close the 1950–1980 development arc by documenting and standardizing key ideas for global use.
