As IMVP researchers compared Toyota’s system with traditional mass production, they needed a neutral label that did not depend on one company’s name. Researcher John Krafcik proposed the term “lean” to describe a system that used less effort, space, inventory, and time while aiming for high quality. This naming step mattered because it made the idea easier to discuss and adopt outside Toyota and outside Japan.
MIT’s Commission on Industrial Productivity published Made in America: Regaining the Productive Edge, reflecting broad concern about U.S. competitiveness in manufacturing. While not a lean manual, it helped set the context: managers, policymakers, and researchers were looking for better production systems and stronger industrial performance. This wider debate made audiences more receptive to evidence-based comparisons like the IMVP work.
Womack, Jones, and Roos (with Donna Sammons Carpenter) published The Machine That Changed the World, summarizing the IMVP findings for a broad readership. The book contrasted “craft,” “mass,” and “lean” production and argued that lean methods explained major performance differences in the industry. It helped move “lean production” from a research label into a widely used management concept.
The Toyota–GM joint venture NUMMI in Fremont, California, served as a high-profile example that Toyota-style methods could operate in a U.S. unionized plant. Its existence strengthened the credibility of claims that lean was not just “Japanese culture,” but a transferable management system. In discussions after The Machine That Changed the World, NUMMI often functioned as practical evidence alongside the IMVP’s statistical comparisons.
After the book’s release, “lean production” quickly became a common way to describe Toyota-style production and to compare it with mass production. The key shift was vocabulary: many organizations began using “lean” rather than only “just-in-time,” signaling a broader system that included product development and supplier coordination, not only factory scheduling. This broader framing shaped how the early 1990s debates about modernization were conducted.
As lean ideas spread, researchers and practitioners debated what the IMVP findings meant and how broadly they could be applied. Critics questioned whether lean always improved work conditions, how it changed job stress, and whether “best practice” comparisons overlooked national institutions and labor relations. This pushback helped shift discussion from slogans to implementation details and measurable outcomes.
Womack and Jones published a Harvard Business Review article arguing that lean should be applied beyond factory operations to the full enterprise. They emphasized eliminating unnecessary steps, creating continuous flow, using cross-functional teams, and continuous improvement. This marked a transition from “lean production” as a shop-floor concept to “lean” as a company-wide design for managing work.
In the years after publication, lean was commonly described using concrete comparative claims, such as using less effort, space, time, and inventory while improving quality. These “less of everything” statements gave managers a benchmarked story that was easy to repeat—and also easy to challenge if results did not match. The focus on measurement encouraged many firms to treat lean adoption as a performance program rather than only a set of tools.
By the mid-1990s, “lean” was increasingly discussed as applicable to product development, supplier management, customer support, and other value-creating work—not only auto assembly lines. This broadened scope reshaped training, consulting, and internal improvement programs, because organizations began mapping end-to-end processes rather than optimizing single departments. The result was a growing “lean movement” that treated lean as a transferable system design.
